GHL Pipeline· July 3 · 98 opportunities (Aiman reconciled)
Google Sheets Scorecard· Wk26 · Mary + Sagheer + Aiman
The one read: growth is throughput-limited at BCBA assignment, not demand — Trinity has 7 open slots while 3 qualified clients wait. Nearest lever costs $0.
The single most important read
Growth is not blocked by demand — it is blocked by BCBA assignment.
34 clients sit pre-service and 22 wait specifically for a BCBA, yet Trinity has 7 open, Medicaid-ready slots
and 3 insurance-qualified clients sit unassigned at Gate 2. The nearest-term revenue lever costs $0: assign, don't hire.
1 Constraint Diagnosis
Theory of Constraints — a clinic grows only as fast as its tightest bottleneck. Widen that one first; work anywhere else is wasted motion.
Intake is abundant (98 GHL opportunities, 54 pre-service) and staff-in-training is abundant (9 RBTs onboarding, 31 applications, 17 already cleared). Between them sits one binding constraint in two forms:
Constraint A — Short-term (this week)
Assignment latency
3 Gate-2 clients are insurance-qualified and waiting for a BCBA who already exists and has capacity (Trinity, 7 open slots). A decision delay, not a shortage. Fix: a same-day assignment rule.
Constraint B — Structural (30–60 day)
True BCBA capacity
Once Trinity fills, the math breaks: Mariana 12/12 (at the AHCA cap), Estefania no capacity, Marla still clearing CAQH. 22 clients have no BCBA path at all. Each hire unlocks ~5–7 of them.
Compliance flag: client-to-BCBA ratio is 12.3:1, exceeding the AHCA 12:1 cap. Operating over the cap is a regulatory exposure — so the 4th-BCBA decision is a compliance action, not only a capacity one.
Sequencing that follows: (1) empty Trinity's 7 slots this week via same-day assignment; (2) confirm Marla's CAQH effective date; (3) open the 4th/5th BCBA req now so hiring lead time overlaps with Trinity filling — don't wait until she's full to start.
2 Prioritized Moves — Impact vs. Effort
Elite clinics win on sequencing, not effort. Ranked by return per unit of effort — do them top-down.

For the team: moves 1, 2 and 5 are essentially free and available today. Elite clinics don't let free capacity sit idle waiting for a meeting. Clear those before Wednesday's huddle so the huddle can focus on the hard structural decision (BCBA hiring).
3 Risk Register — What Could Bite This Month
Ranked by proximity. Each has a named early-warning and an owner.
🔴 Authorization expiry cliff. ~14 auths expire within 0–7 days (Carelon 0-day cluster + Sunshine). An expired auth = an active client falling out of billing. Elite rule: no auth expires without an active renewal or discharge decision inside 14 days. Owner: Aiman + Sagheer.
🔴 Orphaned rendering provider. Kaylin Flores (exited May 29) still appears on active authorizations 38 days post-exit, and on 5 unreassigned rocks. Billing-integrity and audit risk. Target: zero by 2026-07-14. Owner: Aiman + Ailiasi + Mary.
🟡 Credentialing gates revenue. Marla shows "Request Submitted" (not INN) for Sunshine, Aetna, Cigna — cannot bill under her for those payers yet. Route her cases through a credentialed BCBA for auth/billing until CAQH clears. Owner: Hassan.
🔴 Admission guardrail — 5 closed panels. Aetna Better Health, UHC, Medicare, Humana, Molina are permanently closed for all BCBAs. Do not admit a client whose primary payer is one of these — no billing path exists. Belongs in the intake checklist. Owner: Aiman (intake).
🟡 Growth downside floor. If insurance delays, doc delays, BCBA availability, RBT declines and cash all stack, the 90-day projection collapses from 68–76 to 40–52 clients. The dominant lever in that stack is the BCBA hire — which is why move #6 is urgent even though it's slow.
4 Data Integrity — Decisions Need Clean Inputs
An elite clinic runs on one number per metric. A few places currently show two — reconcile before they drive a decision.
Two different "hours" numbers. The Scorecard shows 545 actual RBT hrs (82.6% of the 660 true BEP) while the RethinkBH trend shows 751 insurance-approved delivered hrs (crossing BEP for the first time). Different definitions/denominators. Agree which is the operational hours-of-record so "are we above BEP?" has one answer. Owner: Sagheer + Mary.
Utilization is "Pending." RBT Utilization (target ≥30 hrs/wk/RBT) tells you whether the answer to a new client is "hire" or "load existing RBTs more." Until it's live, capacity decisions are partly blind. Mary's manual Week-1 baseline is the unblock.
Departed staff still in trackers. Kaylin Flores, Kelly Drouet-Hill, Mariana Castro Pinol, Sheila Owens still appear. Clean trackers prevent both bad assignments and bad auths. Owner: Hassan + Ailiasi.
5 Decisions the Team Should Make This Week
Framed as choices with a recommended default, so the huddle can decide fast instead of re-deriving context.
Decision 1 — How do we stop free BCBA capacity from sitting idle?
Trinity's 7 open slots vs. 3 unassigned Gate-2 clients is a recurring pattern, not a one-off.
Recommend: adopt a same-day assignment SOP — any client reaching Gate 2 is matched to an available credentialed BCBA within one business day, no waiting for the weekly huddle. Jasmine owns; exceptions escalate.
Decision 2 — Do we open the 4th (and pre-stage the 5th) BCBA req now?
We're over the AHCA 12:1 cap and 22 clients have no BCBA path. Hiring lead time is long.
Recommend:yes — open now, in parallel with Trinity filling. Apply SOP-006 (N+2 buffer, 72-hr offer clock). Treat as a compliance action (ratio), not just growth. Ailiasi + Hassan own; Wed 7/8 huddle confirms.
Decision 3 — What is our cancellation-rate line in the sand?
Wk26 was 27%; Wk27 hit 15%. The question is whether 15% holds or drifts back.
Recommend: lock ≤15% as the standing target with a Day-3 / Day-7 / Day-14 re-engagement cadence, reviewed weekly. Largest recovered-capacity lever and already trending right — protect the gain. Mary owns.
Decision 4 — Which "hours" number is our operational source of truth?
545 (Scorecard) vs 751 (RethinkBH) tell different BEP stories.
Recommend: pick one hours-of-record for weekly ops decisions (likely delivered/billable from RethinkBH) and footnote the other. One number, one BEP answer. Sagheer + Mary reconcile before next Scorecard close.
6 30 / 60 / 90-Day Path to "Elite Ops"
Next 30 Days — Stabilize
• Empty Trinity's slots (assign + staff) • Hold cancellations ≤15% • Clear the 0–7 day auth cliff • Remove orphaned/departed providers • Open 4th BCBA req Target: 45–48 active clients
Next 60 Days — Systematize
• Same-day assignment SOP live • Cut intake→first-session 42d → 28d • RBT utilization metric live • Marla + one new BCBA productive • Re-engage the 24 stalled leads Target: 52–56 active clients
Bottom line: ZODU's fundamentals are strong — reconciled data across three sources, 0% denials, billable hours at an all-time high, and a deep intake pipeline. The clinic is not demand-limited; it is throughput-limited at the BCBA-assignment step. Fix assignment latency this week, add BCBA capacity in parallel, and protect the cancellation gain — and the 68–76 client trajectory is realistic, not aspirational.

Capacity math: Each RBT adds 15–25 hrs/wk of direct service. 9 onboarding cohort → +135–225 hrs/wk when fully cleared. Current gap from 660 BEP ≈ 115 hrs. This cohort fills it twice over.
New applications queue: 31 unprocessed form submissions. Sultan Ahmad Gillani triaging (Upwork, 30-day probation). Ailiasi Cruz owns offer/hiring rules (SOP-006 v1.0 · 72-hr expiry · N+2 buffer).
Total available NOW: 9 slots (Anabel 5 + Melissa 3 + Estefania 1). Marla adds 4 once CAQH clears (Hassan tracking).
Hannah 12 active + Magda 16 active — BOTH FULL ⛔
Magda at 16 clients may exceed AHCA 12:1 supervisory cap. Zoraida to review compliance exposure immediately.
9 RBTs onboarding → +135–225 hrs/wk
Full cohort adds enough RBT hours to fill the entire BEP gap twice. Mary Aquino schedules upon clearance.
CEO Action Read — Staff Side (Jul 7):
1. Jasmine assigns Anabel to Gate 2 clients today — 5 open slots, new BCBA, no active caseload. Trinity has 8 assigned / 0 active (auth in process) — do NOT add cases. Anabel + Melissa (3 slots) are the immediate levers.
2. Hassan: Marla's CAQH status — confirm expected effective date. She is in the Onboarding (Clinical) list as in-progress. Credentialing effective date → first auth submission date.
3. Ailiasi: 9 RBT onboarding cohort — which RBTs are closest to clearance? Each one cleared = +15–25 hrs/wk billable. Prioritize based on completion of background check + training.
4. Sultan: 31 new applicants unprocessed — triage this week. N+2 buffer rule applies (SOP-006). Wednesday staffing huddle review.
5. Credentialing build: ClickUp Insurance Status Dashboard (16 payers at "To Do") is a structural template — not per-clinician tracking. Sagheer to confirm whether a per-BCBA credentialing tracker exists elsewhere, or needs to be built.

⚠ Coverage Data Gap — Action Required Before Next Case Assignment:
Only 1 of ~22 active staff members (Ena Rivera, RBT) has Location field populated in ClickUp.
ZODU cannot confirm whether staff can reach Apopka (5 clients), Sanford (3), Leesburg, Geneva, Sorrento, or other outlying markets without this data.
Risk: Assigning a BCBA or RBT to a client they cannot travel to creates a no-show or same-day cancellation — directly inflating the cancellation rate already tracked weekly as a KPI.
Action — Jasmine: Populate ClickUp Location field for ALL active BCBAs and RBTs by L10 July 14.
